TL;DR — S4 Media exists because a working custom home builder in Idaho got tired of watching agencies charge his friends $15K for websites that never made a phone ring. I built an agency at contractor prices that shows you the plan before you pay, and every SEO play I sell to clients I ran on my own site first.
I want to explain why S4 Media exists — because it isn’t a coincidence that a working contractor ended up running a marketing agency in 2026.
The origin story, honestly
I’m Bryce Swager. I run SwagerBuilds, a custom home shop in Rigby, Idaho. I’ve been building houses for 10+ years. In 2025 I filed Chapter 7 bankruptcy after running $1M/year through a construction business that was leaking cash faster than it was generating profit.
That story matters because everything about S4 Media comes from what happened next.
After the bankruptcy, I rebuilt on cleaner systems. Cheaper. Simpler. Fewer moving parts. And I started paying attention to how OTHER contractors were spending money — because I’d been on the wrong side of a lot of construction economics and I wanted to see where the other traps were.
The trap I saw over and over: marketing agencies charging contractors $8K–$25K for websites that produced zero phone calls.
What I kept seeing
Every month I’d talk to another builder who’d hired an agency:
- Framer in Idaho Falls — $12K for a website, hadn’t gotten a lead from it in 8 months.
- Plumber in Rexburg — $2,500/month SEO retainer for a year, ranking on page 3 for his own business name.
- Roofer down the road — $18K rebrand + site, had to hire a separate SEO person because the agency didn’t include it.
- HVAC guy in Twin Falls — $8K quote for a “custom” build that turned out to be a template with new colors.
Not every agency deserves this critique. Some are excellent. But the ones I kept running into weren’t. And the contractors I know don’t have $15K to throw at a website that doesn’t work.
Why I could do it myself
The other thing that happened in 2025 and 2026: I did all my own SEO for SwagerBuilds. I killed our overpriced Search Atlas subscription in May 2026. I ran the cleanup myself. In the next 60 days I picked up top-20 rankings for 40+ Eastern Idaho keywords — barndominium builder, custom home Rigby, kitchen remodel Idaho Falls, and a bunch more.
I did it during the moments I wasn’t on job sites. Two hours here, an hour there. No agency, no consultant, no $2,500/month retainer.
Which raised a question: if I can do this for my own site while running a construction business, why does a plumber down the road need to pay $18K for the same result?
Turning it into a service
Once the playbook was proven on my own site, packaging it was the obvious next move. I brought on VAs to handle content production and Google Business Profile posting at scale, which is the part that eats hours without needing my judgment. I kept strategy, the build, the ads, and the SEO on my own desk — because that’s the part that determines whether the phone rings.
That structure is what makes the pricing work. No account managers. No middle layer. A real website + SEO + AI-visibility program for a contractor, at contractor prices.
The three principles
I named these upfront so clients can hold me to them.
Principle 1 — Pricing like a truck payment, not a car dealership
Contractors buy trucks the way they buy tools — practically, on a monthly payment, no back-and-forth. Marketing agencies sell websites like car dealerships — negotiations, custom quotes, “call us for a proposal.”
We priced S4 the way a contractor buys anything else. Three tiers, flat prices, published on the site.
- Starter — $1,000 + $250/mo
- Growth — $2,500 + $500/mo
- Partner — $7,500 + $2,500/mo
No negotiations. No discovery calls to figure out how much you can afford. If Tier 1 fits your business, you buy Tier 1. Same day.
Principle 2 — The first 90 days, mapped before you sign
Every agency claims results. Nobody controls Google — not me, not them.
So instead of a ranking guarantee, I put the first 90 days in writing before you sign: which pages get built or fixed, what gets done on your Google Business Profile, what content and citations go out, and in what order.
Then every month we report what moved. Rankings, calls, profile activity, in plain English. And there’s no long-term lock-in on the monthly.
We can work this way because we know how to do the work and we don’t sign clients we can’t help.
Principle 3 — Optimize for AI answers from day one
The biggest shift in SEO in the past 24 months isn’t Google — it’s ChatGPT, Perplexity, and Google’s own AI Overviews. 45% of consumers now use AI to find local contractors. Most agencies are still writing 2022 SEO strategies.
Every site we build is structured for AI-answer citation from day one — schema on every page, direct-answer content, FAQ blocks, LocalBusiness markup, Article markup. Not a premium upsell. The default.
Who we work with
We work with:
- Solo trade operators through 30-person crews
- Plumbers, HVAC, roofers, electricians, painters, framers, concrete, GCs, excavators, cabinet/tile/flooring, pest, pool, fence, landscape, tree services
- Contractors doing $200K–$5M/year
- Owners who want to run their business, not their marketing
We don’t work with:
- Contractors over 30 people (we’re not built for enterprise complexity yet)
- Agencies looking to white-label us
- Anyone we can’t demonstrably help — we only take clients we can actually help, and we’ll tell you upfront if that’s not you
The unfair advantage
I’m still working in the trades. I ran three custom home projects in 2026 while building this agency. When I write about how to market a plumbing business, it’s because I know a plumber. When I tell you what the AI-search shift means for a roofer, it’s because I’ve watched a roofer live through it.
That’s the position most contractor marketing agencies can’t take, and it’s the only wedge that actually matters.
What’s next
As of July 2026 we have Skinner Custom Concrete signed at Tier 1 and a pipeline of ~30 contacts from our network. Our next milestones:
- 5 signed clients by end of Q3
- 10 signed clients by end of Q4
- Skinner Custom Concrete 90-day progress report (October)
- SwagerBuilds referenced case study published (September)
If you’re a contractor who’s been burned by an agency, or you’ve never signed one because you didn’t know who to trust, I’m the one you can email.
FAQ
Are you still doing your own trades work? Yes. I’m still running SwagerBuilds. That’s part of the promise — I don’t stop being a builder.
Why the name “S4”? Long story. It comes from an internal SwagerBuilds project naming convention. It’s fine — nobody’s going to buy a website because of the name.
Do you work with contractors outside Idaho? Yes. Right now our network is heaviest in Idaho and neighboring states (MT, WY, UT). We work remotely with contractors anywhere in the US.
What if I’m too big for your top tier? Then we’re not the right fit yet. When we scale we’ll build Tier 4. Until then, we’ll refer you to an agency that specializes in your size.
What if I can’t afford even Starter? Then you probably shouldn’t be paying for marketing yet. Fix your GBP yourself (we have blog posts on how) and grow to a size where the numbers work.
